Over the past year, I’ve had more conversations about AI than at any other point in my career. Increasingly, those conversations have centered on AI data governance – how organizations can move fast with AI while still trusting the data behind it.

AI has moved from experimentation to execution, from side projects to board-level conversations. What has surprised many organizations, though, is how quickly AI has exposed long-standing gaps in data governance, data quality, and organizational readiness.

In a recent conversation with Nicola Askham, the Data Governance Coach, we reflected on what we’ve learned over the past year, what’s changing beneath the surface, and what data leaders need to do now for a successful 2026. One theme came through loud and clear: AI innovation and trusted data governance are now inseparable – not competing priorities.

That framing was something Nicola reinforced early in our chat: AI doesn’t just raise the stakes for governance, it makes governance unavoidable.

Below are some of the biggest takeaways from our discussion, framed for data governance professionals who are being asked to move faster, think more broadly, and lead with confidence in an AI-driven world.

From “Nice to Have” to Non-Negotiable: How Governance Evolved in 2025

If we rewind just a year or two, data governance was still too often viewed as a compliance exercise or a defensive function. Many organizations invested in governance because they had to – not because they saw it as a direct driver of value.

That mindset has shifted dramatically. What we’ve seen over the past year is a growing realization that AI amplifies everything – the good and the bad.

Early AI implementations and very public failures made one thing clear: poor data governance does more than slow innovation; it actively undermines it. When models are trained on inconsistent, biased, or poorly understood data, the results can be inaccurate at best and damaging at worst.

As a result, more organizations are formalizing or reimagining their governance programs. In fact, the majority now report having a structured data governance initiative in place, up significantly from just a few years ago. But this isn’t governance for governance’s sake. The motivation has changed.

Today, governance is being driven by business value:

  • Trust in AI-driven decisions: Leaders are asking whether they trust their data enough to let AI inform – or automate – decisions.
  • Operational scale: AI embedded in core business functions demands consistency, clarity, and control.
  • Ethical and regulatory pressure: As AI moves into regulated and high-impact areas, governance is becoming essential to responsible use.

We’re also seeing governance roles evolve. Traditional stewardship models are expanding to include metadata stewardship, ethical data usage, and AI readiness responsibilities. Governance teams are no longer just documenting data; they’re shaping how data is used, interpreted, and trusted across the organization.

Metadata, Trust, and the Reality of AI Adoption

One of the most important lessons from the past year is that AI readiness is, at its core, a metadata problem.

Organizations talk a lot about architectures – data mesh, data fabric, cloud platforms – but regardless of the approach, success depends on metadata maturity. Without clear definitions, lineage, quality indicators, and usage context, data cannot be reliably reused or scaled. AI simply raises the stakes and amplifies the consequences.

Consider this reality:

  • Many business leaders still don’t fully trust their data for decision-making.
  • Even fewer believe their data is truly ready to support AI.

That gap between ambition and readiness explains why so many AI initiatives stall before reaching production. As I shared in the conversation with Nicola, this is where governance teams have a real opportunity to reframe their value – not as gatekeepers, but as the teams that make trusted, scalable AI possible.

Despite the hype, only a small fraction of AI projects ever make it into sustained, operational use. Most struggle under the weight of unclear data, hidden bias, and governance frameworks that weren’t designed for AI-scale complexity.

When positioned through the lens of AI data governance, governance work becomes directly tied to innovation, scale, and trust, rather than just control. The conversation shifts from “we need better data” to “we need data we can trust to power autonomous or semi-autonomous systems.” That’s a fundamentally different, and more compelling, value proposition.

As AI becomes embedded in core processes, trust in data becomes trust in outcomes. Governance is no longer a back-office activity; it’s a strategic enabler.

Looking Ahead to 2026: Agentic-Ready Data and AI Literacy

As we look toward 2026, one trend stands out above the rest: the move toward autonomous and agentic AI systems.

This was an area where Nicola and I found ourselves strongly aligned – because as AI becomes more autonomous, the tolerance for ambiguity in data and metadata all but disappears.

Agentic AI – systems capable of making and executing decisions with minimal human oversight – will place entirely new demands on data governance. The way we organize, describe, and control data must evolve to support not just human consumers, but machine agents as well.

That means rethinking metadata through a new lens to support AI data governance at scale:

  • From persona-based to agent-ready: Metadata has traditionally been designed around how humans search for and use data. While human interaction is still important, AI agents need richer, more explicit context to reduce ambiguity and bias.
  • Greater emphasis on lineage and provenance: Agents must understand where data comes from, how it’s been transformed, and whether it’s appropriate for a given decision or use case.
  • Higher expectations for consistency and integrity: Autonomous systems magnify small inconsistencies into large-scale outcomes.

At the same time, regulatory pressure is accelerating. Legislation related to AI, like the EU AI Act, is expanding rapidly, with varying requirements across regions and jurisdictions. These regulations consistently point back to data, metadata, transparency, and accountability.

Overlay all of this with a growing need for AI literacy.

Many organizations are rolling out AI literacy programs, but the most effective ones recognize that data literacy is inseparable from AI literacy. Understanding how models work is only half the battle. Employees also need to understand the data feeding those models – its limitations, its risks, its context, and its appropriate use.

Organizations that invest in both will be better positioned to scale AI responsibly, rather than constantly reacting to failures or regulatory surprises.

Where AI Helps – and Where It Hurts

As AI capabilities expand, it’s tempting to apply them everywhere. But one of the most practical insights from our discussion was the importance of discernment.

AI is incredibly effective at:

  • Automating repetitive, time-consuming tasks
  • Profiling data and detecting patterns at scale
  • Accelerating the creation of technical artifacts like quality rules or metadata

Used thoughtfully, these capabilities can dramatically lower the barrier to entry for governance work and free teams to focus on higher-value activities.

However, AI struggles when context matters deeply.

Tasks like defining business terms, resolving semantic disagreements, or securing stakeholder buy-in still require human judgment and collaboration. AI can assist by providing a starting point, but it cannot replace the conversations that create shared understanding.

The most successful organizations apply a human-in-the-loop mindset:

  • Let AI do the heavy lifting where scale and speed matter
  • Apply human expertise where nuance, accountability, and trust are critical

This balance allows governance teams to move faster without surrendering control or credibility.

The Mindset Shift Data Leaders Must Make

As we head into 2026, the most important shift data leaders need to make isn’t technical – it’s philosophical.

First, we must stop treating data governance, AI governance, and business strategy as separate initiatives. They are part of the same system. Decisions about AI inevitably raise questions about data quality, ethics, accountability, and organizational readiness. Addressing these challenges in isolation creates avoidable friction.

Second, governance must be framed as enablement, not enforcement.

As Nicola pointed out in our discussion, she’s been working with some organizations that are already reflecting this shift by renaming teams from “data governance” to “data enablement.” While the label itself isn’t the point, the intent matters. Governance exists to help the business succeed – to make innovation safer, faster, and more sustainable.

Finally, leaders must continue investing in people.

AI does not eliminate the need for human intelligence. It increases it. Skills development, change management, and literacy programs are essential to long-term success. Organizations that neglect these areas may deploy AI quickly – but they won’t deploy it well, and it will be unlikely to scale and deliver sustained value.

Turning Governance into a Competitive Advantage

The path forward is clear, even if it isn’t simple.

Organizations that succeed with AI in 2026 and beyond will be the ones that treat AI data governance as foundational, not optional; the ones that:

  • Embed data governance directly into AI initiatives
  • Build metadata maturity with agentic use cases in mind
  • Invest in AI and data literacy across the enterprise
  • Balance speed with responsibility through pragmatic frameworks

AI is no longer experimental. It’s operational, influential, and increasingly autonomous. That reality demands a new approach to governance – one that keeps pace with innovation while grounding it in trust.

When done right, trusted data governance doesn’t slow AI down. It’s what makes AI work.
